🎯 Solution Design Methodology
PROPRIETARY & CONFIDENTIAL
Philosophy
Great demos show features. Great solution designs solve problems.
What Is Solution Design? Solution design is the process of mapping customer requirements to BlackRoad OS capabilities and creating a technical architecture that solves their specific problems.
Why It Matters:
- Generic demos close 20% of deals
- Customized solution designs close 60%+ of deals
- Solution design = proof you understand their business
Golden Rule: Never propose a solution before you understand the problem.
When to Create a Solution Design
Use Solution Design For:
- ✅ Enterprise deals (>$100K ACV)
- ✅ Complex technical requirements (multi-region, compliance, integrations)
- ✅ Multiple stakeholders (CTO, CISO, DevOps, Finance)
- ✅ Competitive situations (you need to differentiate)
- ✅ Custom deployments (not standard SaaS)
Skip Solution Design For:
- ❌ SMB deals (<$50K ACV) - use standard demo
- ❌ Simple use cases (deploy app, no special requirements)
- ❌ Unqualified leads (BANT++ <63)
Solution Design Process (6 Steps)
Step 1: Gather Requirements (Discovery++)
Objective: Understand customer's technical and business requirements
What to Gather:
Technical Requirements
Current Infrastructure:
- Cloud provider (AWS, GCP, Azure, on-premise?)
- Architecture (monolith, microservices, serverless?)
- Languages and frameworks (Python, Node.js, Go, Java, React?)
- Databases (PostgreSQL, MySQL, MongoDB, Redis, Elasticsearch?)
- Message queues (RabbitMQ, Kafka, SQS?)
- Current deployment process (manual, CI/CD, GitOps?)
Scalability Requirements:
- Current traffic (requests/second, concurrent users)
- Expected growth (2x, 10x, 100x in next 12 months?)
- Geographic distribution (US-only, global, specific regions?)
- Peak traffic patterns (time of day, seasonal, event-driven?)
Performance Requirements:
- Response time SLAs (p50, p95, p99)
- Uptime SLA (99%, 99.9%, 99.99%?)
- Data latency requirements (real-time, near-real-time, batch?)
Security & Compliance:
- Certifications needed (SOC 2, HIPAA, FedRAMP, ISO 27001?)
- Data residency requirements (US-only, EU, specific states?)
- Encryption requirements (at rest, in transit, key management?)
- Access control requirements (SSO, MFA, RBAC?)
- Audit logging requirements (retention period, searchability?)
Integration Requirements:
- Existing tools to integrate (CI/CD, monitoring, logging, APM?)
- APIs to expose (REST, GraphQL, webhooks?)
- Third-party services (Stripe, Twilio, SendGrid, AWS services?)
Business Requirements
Budget:
- Total budget for infrastructure (annual or monthly?)
- Budget allocated to compliance (SOC 2, HIPAA, FedRAMP?)
- Current spend (cloud, DevOps team, tools?)
Timeline:
- When do you need to be live? (hard deadline or flexible?)
- Are there external drivers? (funding round, customer contract, compliance deadline?)
Success Metrics:
- How will you measure success? (cost savings, time savings, revenue impact?)
- What KPIs matter? (uptime, deployment frequency, time to market?)
Team:
- How many engineers? (5, 20, 100+?)
- How many dedicated to DevOps? (0, 1-2, 5+?)
- What skills exist? (Kubernetes, Docker, CI/CD, cloud?)
- What skills are missing? (need to hire or train?)
Organizational Constraints:
- Procurement process (direct buy, procurement team, legal review?)
- Approval chain (CTO only, or CFO/CEO/Board?)
- Contract requirements (MSA, DPA, BAA, custom terms?)
Output: Requirements document (use template below)
Step 2: Map Requirements to BlackRoad OS Capabilities
Objective: Identify which BlackRoad OS features solve which requirements
Mapping Framework:
| Customer Requirement | BlackRoad OS Capability | Benefit |
|---|---|---|
| "We need SOC 2 Type II" | SOC 2-ready infrastructure, audit logging, access controls | Achieve SOC 2 in 60 days (vs. 12 months DIY) |
| "We need to scale 10x in 6 months" | Auto-scaling, horizontal scaling, load balancing | Handle 10x traffic without infrastructure rewrite |
| "We need multi-region (US + EU)" | Global deployment, region-specific configs | Deploy to 3+ regions in days, not months |
| "We deploy too slowly (1x/week)" | GitOps, CI/CD pipelines, preview environments | Deploy 10x/day with zero-downtime |
| "Cloud costs are too high" | Right-sizing, efficient resource utilization | Reduce costs 40-60% |
| "We need HIPAA compliance" | HIPAA-ready infrastructure, BAA, PHI logging | HIPAA-compliant in 4 weeks |
| "We need FedRAMP" | FedRAMP Moderate-ready, NIST 800-53 controls | Accelerate FedRAMP by 50% |
Example Mapping:
Customer: HealthTech startup, need HIPAA + SOC 2, scaling from 1K to 10K customers in 12 months
Requirements → Capabilities:
- HIPAA Compliance → BlackRoad OS HIPAA add-on (BAA, encryption, audit logs, PHI controls)
- SOC 2 Type II → BlackRoad OS SOC 2-ready infrastructure (audit logging, access controls, compliance dashboard)
- Scale 10x → Auto-scaling, horizontal scaling, global load balancing
- Fast deployment → GitOps pipelines, preview environments, zero-downtime deploys
- Cost efficiency → Right-sizing (40% cost reduction vs. AWS DIY)
Step 3: Create Technical Architecture Diagram
Objective: Visualize how BlackRoad OS fits into their infrastructure
Components to Include:
-
Ingress Layer:
- Load balancer (global, regional, or single AZ?)
- SSL/TLS termination
- WAF (Web Application Firewall) if needed
- DDoS protection
-
Application Layer:
- Microservices architecture (how many services?)
- Kubernetes cluster(s) (single region or multi-region?)
- Autoscaling policies (CPU, memory, custom metrics?)

Tools for Creating Diagrams:
- Lucidchart (web-based, professional)
- Draw.io / diagrams.net (free, open-source)
- Miro (collaborative whiteboarding)
- PowerPoint/Keynote (simple but effective)
Step 4: Define Implementation Plan (Phased Rollout)
Objective: Break implementation into phases to reduce risk and show quick wins
Typical Phases:
Phase 1: Foundation (Weeks 1-2)
Goal: Set up BlackRoad OS environment and deploy first non-production app
Tasks:
- BlackRoad OS account setup and onboarding
- VPC and network configuration
- CI/CD pipeline setup (GitHub Actions → BlackRoad OS)
- Deploy staging environment
- Deploy first non-critical app (internal tool or staging app)
- Validate monitoring and logging
Success Criteria:
- ✅ Staging environment live
- ✅ First app deployed successfully
- ✅ CI/CD pipeline working (commit → deploy in <10 min)
Risk Mitigation:
- Start with non-production workloads (low risk if issues arise)
- Parallel run with existing infrastructure (no hard cutover yet)
Phase 2: Production Migration (Weeks 3-6)
Goal: Migrate production workloads to BlackRoad OS
Tasks:
- Migrate database (PostgreSQL, MySQL, etc.) with zero downtime
- Deploy production application to BlackRoad OS
- Configure auto-scaling policies
- Set up monitoring and alerting (PagerDuty, Slack, etc.)
- DNS cutover (blue-green deployment or canary rollout)
- Performance testing and optimization
Success Criteria:
- ✅ Production app live on BlackRoad OS
- ✅ 99.9%+ uptime during migration
- ✅ Performance equal or better than before (p95 latency)
Risk Mitigation:
- Blue-green deployment (keep old infrastructure running during transition)
- Canary rollout (10% → 50% → 100% traffic)
- Rollback plan (can revert to old infrastructure in <15 min)
Phase 3: Compliance & Security (Weeks 7-10)
Goal: Achieve SOC 2, HIPAA, or FedRAMP compliance
Tasks:
- Enable audit logging and centralized logging
- Configure encryption (at rest and in transit)
- Set up access controls (SSO, MFA, RBAC)
- Complete compliance documentation (SSP, policies, procedures)
- Third-party audit (3PAO for FedRAMP, auditor for SOC 2)
- Remediate audit findings
- Achieve certification
Success Criteria:
- ✅ SOC 2 Type II report issued (or HIPAA attestation, or FedRAMP ATO)
- ✅ Zero critical audit findings
- ✅ Compliance dashboard operational
Risk Mitigation:
- Start compliance work in parallel with Phase 2 (don't wait)
- Use BlackRoad OS pre-built templates (SSP, policies)
- Work with compliance consultants if needed
Phase 4: Optimization & Expansion (Weeks 11-16)
Goal: Optimize costs, performance, and expand to additional regions/apps
Tasks:
- Right-size infrastructure (reduce overprovisioning)
- Implement caching strategies (Redis, CDN)
- Deploy to additional regions (EU, APAC) if needed
- Migrate additional applications (if multiple apps)
- Implement advanced monitoring (custom metrics, SLOs)
- Train team on BlackRoad OS best practices
Success Criteria:
- ✅ 40% cost reduction achieved
- ✅ p95 latency improved by 30%+
- ✅ Multi-region deployment operational (if applicable)
Risk Mitigation:
- Incremental optimization (don't change everything at once)
- A/B testing for performance changes
- Monitor cost changes daily (avoid surprise bills)
Step 5: Calculate ROI and Business Case
Objective: Quantify the value of BlackRoad OS solution
ROI Formula:
ROI = (Total Benefits - Total Costs) / Total Costs × 100%
Total Benefits = Cost Savings + Revenue Impact + Opportunity Cost Avoided
Total Costs = BlackRoad OS Subscription + Migration Costs + Training
Example ROI Calculation:
Customer: SaaS company, $50M ARR, 200 employees
Current State Costs (Annual):
- AWS infrastructure: $1.2M/year
- DevOps team (5 engineers @ $200K): $1M/year
- Compliance consultants (SOC 2, HIPAA): $300K/year
- Total Current Costs: $2.5M/year
BlackRoad OS Costs (Annual):
- BlackRoad OS Enterprise: $180K/year
- SOC 2 + HIPAA add-ons: $120K/year
- Migration services: $50K (one-time)
- Total BlackRoad OS Costs: $350K Year 1, $300K/year ongoing
Benefits:
-
Cost Savings:
- Infrastructure: $1.2M → $500K (58% reduction) = $700K/year savings
- DevOps headcount: Redeploy 3 of 5 engineers to product = $600K/year value (or cost savings if reduce headcount)
- Compliance: $300K → $100K (consultants no longer needed) = $200K/year savings
- Total Cost Savings: $1.5M/year
-
Revenue Impact:
- Faster time to market (deploy 10x faster) → ship 5 major features earlier → $2M additional ARR
- Unlock enterprise deals (SOC 2 + HIPAA) → close $5M in blocked pipeline → $5M additional ARR
- Total Revenue Impact: $7M ARR
-
Opportunity Cost Avoided:
- Avoided 12-month infrastructure rewrite → $1M saved (6 engineers × 6 months × $200K fully loaded)
ROI Calculation:
Total Benefits (Year 1):
- Cost savings: $1.5M
- Revenue impact: $7M (assume 30% gross margin = $2.1M gross profit)
- Opportunity cost avoided: $1M
= $4.6M total benefits
Total Costs (Year 1):
- BlackRoad OS: $350K
ROI = ($4.6M - $350K) / $350K × 100% = 1,214% ROI (12x return)
Payback Period = $350K / $4.6M annual benefit = 0.9 months (< 1 month!)
3-Year ROI:
Year 1 Benefits: $4.6M
Year 2 Benefits: $3.5M (ongoing savings + revenue, no one-time avoided cost)
Year 3 Benefits: $3.5M
Total 3-Year Benefits: $11.6M
Total 3-Year Costs: $950K ($350K + $300K + $300K)
3-Year ROI = ($11.6M - $950K) / $950K × 100% = 1,121% ROI (11x return)
Step 6: Create Solution Design Document
Objective: Document everything in a professional deliverable

Solution Design Best Practices
Do's ✅
-
Start with Business Outcomes, Not Features
- Wrong: "We have Kubernetes auto-scaling"
- Right: "Auto-scaling reduces your infrastructure costs by 40% while handling 10x traffic spikes"
-
Use Customer's Language
- If they say "microservices," use "microservices" (not "services" or "apps")
- Mirror their technical terms and acronyms
-
Quantify Everything
- "Faster" → "10x faster (1 deploy/week → 10 deploys/day)"
- "Cheaper" → "40% cost reduction ($1.2M → $720K/year)"
- "Easier" → "50% less DevOps time (5 FTEs → 2.5 FTEs)"
-
Show Proof Points
- Reference similar customer: "Healthcare SaaS company like you achieved HIPAA in 4 weeks"
- Include case studies, testimonials, metrics from existing customers
-
Address Risks Proactively
- Don't hide risks (customer will find them anyway)
- Show you've thought about risks and have mitigation plans
-
Make It Visual
- Architecture diagrams > walls of text
- Use charts for ROI, timelines, cost comparisons
- Screenshots of dashboards, UIs, monitoring
Don'ts ❌
-
Don't Make It Generic
- No "lorem ipsum" placeholders
- No copy-paste from other customer solutions
- Every solution design should be unique to that customer
-
Don't Over-Engineer
- Solve the problem they have, not the problem you think they'll have
- Avoid "nice to have" features that add cost/complexity
-
Don't Ignore Budget Constraints
- If customer has $200K budget, don't propose $500K solution
- Design to budget, then show ROI to justify
-
Don't Propose Without Buy-In
- Review solution design with champion before presenting to decision-makers
- Iterate based on feedback (don't surprise them)
-
Don't Forget the "So What?"
- For every feature, answer: "So what? Why does this matter to the customer?"
- If you can't answer, remove it from the solution
Solution Design Metrics
| Metric | Target | Why |
|---|---|---|
| Solution Design Win Rate | >70% | Well-designed solutions close at much higher rates |
| Time to Create | 3-5 days | Faster = more deals, but quality > speed |
| Customer Feedback Score | >8/10 | "Did this solution address your needs?" |
| Proposal Conversion Rate | >80% | If solution design approved, proposal should close |
FAQs
Q: How technical should a solution design be? A: Match the audience. For CTO/VP Eng, get very technical. For CEO/CFO, focus on business outcomes.
Q: Who creates the solution design? A: Ideally: AE + SE (Solutions Engineer) collaboration. AE owns business case, SE owns architecture.
Q: When do we charge for solution design? A: Only for very large, complex deals (>$1M ACV). Most of the time, it's part of the sales process (no charge).
Q: What if customer requirements change mid-design? A: Update the solution design. Version it (v1.0 → v1.1 → v2.0). Don't stick to outdated design.
Q: Should we show pricing in the solution design? A: Yes, always include pricing. Customer needs to know if solution is within budget.
