Philosophy

Great demos show features. Great solution designs solve problems.

What Is Solution Design? Solution design is the process of mapping customer requirements to BlackRoad OS capabilities and creating a technical architecture that solves their specific problems.

Why It Matters:

  • Generic demos close 20% of deals
  • Customized solution designs close 60%+ of deals
  • Solution design = proof you understand their business

Golden Rule: Never propose a solution before you understand the problem.


When to Create a Solution Design

Use Solution Design For:

  • Enterprise deals (>$100K ACV)
  • Complex technical requirements (multi-region, compliance, integrations)
  • Multiple stakeholders (CTO, CISO, DevOps, Finance)
  • Competitive situations (you need to differentiate)
  • Custom deployments (not standard SaaS)

Skip Solution Design For:

  • SMB deals (<$50K ACV) - use standard demo
  • Simple use cases (deploy app, no special requirements)
  • Unqualified leads (BANT++ <63)

Solution Design Process (6 Steps)

Step 1: Gather Requirements (Discovery++)

Objective: Understand customer's technical and business requirements

What to Gather:

Technical Requirements

Current Infrastructure:
- Cloud provider (AWS, GCP, Azure, on-premise?)
- Architecture (monolith, microservices, serverless?)
- Languages and frameworks (Python, Node.js, Go, Java, React?)
- Databases (PostgreSQL, MySQL, MongoDB, Redis, Elasticsearch?)
- Message queues (RabbitMQ, Kafka, SQS?)
- Current deployment process (manual, CI/CD, GitOps?)

Scalability Requirements:
- Current traffic (requests/second, concurrent users)

- Geographic distribution (US-only, global, specific regions?)
- Peak traffic patterns (time of day, seasonal, event-driven?)

Performance Requirements:
- Response time SLAs (p50, p95, p99)
- Uptime SLA (99%, 99.9%, 99.99%?)
- Data latency requirements (real-time, near-real-time, batch?)

Security & Compliance:
- Certifications needed (SOC 2, HIPAA, FedRAMP, ISO 27001?)
- Data residency requirements (US-only, EU, specific states?)
- Encryption requirements (at rest, in transit, key management?)
- Access control requirements (SSO, MFA, RBAC?)
- Audit logging requirements (retention period, searchability?)

Integration Requirements:
- Existing tools to integrate (CI/CD, monitoring, logging, APM?)
- APIs to expose (REST, GraphQL, webhooks?)
- Third-party services (Stripe, Twilio, SendGrid, AWS services?)

Business Requirements

Budget:
- Total budget for infrastructure (annual or monthly?)
- Budget allocated to compliance (SOC 2, HIPAA, FedRAMP?)
- Current spend (cloud, DevOps team, tools?)

Timeline:
- When do you need to be live? (hard deadline or flexible?)
- Are there external drivers? (funding round, customer contract, compliance deadline?)

Success Metrics:
- How will you measure success? (cost savings, time savings, revenue impact?)
- What KPIs matter? (uptime, deployment frequency, time to market?)

Team:
- How many engineers? (5, 20, 100+?)
- How many dedicated to DevOps? (0, 1-2, 5+?)
- What skills exist? (Kubernetes, Docker, CI/CD, cloud?)
- What skills are missing? (need to hire or train?)

Organizational Constraints:
- Procurement process (direct buy, procurement team, legal review?)
- Approval chain (CTO only, or CFO/CEO/Board?)
- Contract requirements (MSA, DPA, BAA, custom terms?)

Step 2: Map Requirements to BlackRoad OS Capabilities

Requirements → Capabilities:

  1. HIPAA Compliance → BlackRoad OS HIPAA add-on (BAA, encryption, audit logs, PHI controls)
  2. SOC 2 Type II → BlackRoad OS SOC 2-ready infrastructure (audit logging, access controls, compliance dashboard)

Step 3: Create Technical Architecture Diagram

Step 4: Define Implementation Plan (Phased Rollout)

Objective: Break implementation into phases to reduce risk and show quick wins

Typical Phases:

Phase 1: Foundation (Weeks 1-2)

Goal: Set up BlackRoad OS environment and deploy first non-production app

Tasks:

  • BlackRoad OS account setup and onboarding
  • VPC and network configuration

Don'ts

  1. Don't Make It Generic

    • No "lorem ipsum" placeholders
    • No copy-paste from other customer solutions
    • Every solution design should be unique to that customer
  2. Don't Over-Engineer

    • Solve the problem they have, not the problem you think they'll have
    • Avoid "nice to have" features that add cost/complexity
  3. Don't Ignore Budget Constraints

    • If customer has $200K budget, don't propose $500K solution
    • Design to budget, then show ROI to justify
  4. Don't Propose Without Buy-In

    • Review solution design with champion before presenting to decision-makers
    • Iterate based on feedback (don't surprise them)
